You built something that works. Now it is outgrowing the way you run it.

You hit product-market fit. Revenue climbed. You hired good people. And somewhere between $8M and $25M, the way you run the company started to strain. The leadership team discusses but does not execute. Priorities stall between meetings. Every decision of consequence still routes back to you. You are working harder than ever, and the business is moving slower than the market demands.

That is not a founder problem. It is a system problem. The informal way you ran a lean, fast company was never built for the size you have become. The fix is not more hustle, and it is not a big-name executive hire. It is an operating system built for where you are going.

What I Do

I am Sean Rhea, and building that operating system is my work. As a Fractional Chief of Staff, I partner with founder-led, bootstrapped B2B software companies to install the cadence, accountability, and decision-making discipline that let a business scale without depending on the founder for everything. I am not a deputy, and I am not here to take your seat. I am the operating partner who builds the machine, so you can return to the work only you can do.

Why Me

I have spent 28 years inside three of the most demanding technology organizations in the world: twelve years at Dell, three at AMD, and thirteen at General Motors. Three times I was appointed Chief of Staff to VP- and CIO-level executives.

Along the way I:

  • Built the operating cadence and governance for a $620M+ technology portfolio and a 1,600-person engineering organization.

  • Co-designed the operating model that scaled an enterprise analytics team from 12 to 110 people in 18 months, moving delivery from roughly 20% to 80% in-house.

  • Cut $1.5B in long-term contractual and cloud exposure through disciplined modeling and negotiation.

The thread across all of it is the same: I install the operating systems that turn a leader's strategy into measurable execution.

Where the discipline comes from

Before the boardrooms, I served as a crew member on Marine One, flying presidential transport for the United States Marine Corps. It is an environment with no acceptable margin for error. That is where I learned the operating discipline I bring to every engagement: preparation, precision, and a standard of zero failure.

Why I do this now

For most of my career, the operating systems I built served enormous organizations, where a single point of improvement moved millions of dollars but rarely changed anyone's day. What always pulled at me was the leverage available one level down, in the founder-led company where the right operating system does not just improve a number. It gives a person their company, and their time, back. After 28 years, I decided that is where I wanted my experience to go. Rhea Advisory exists to put enterprise-grade operating discipline in the hands of the founders who need it most and can put it to work fastest.

How I think about

the work

I know the founders I work with, because I have spent my career serving leaders like you. You run lean by conviction. You are protective of your ownership and your culture. And you are rightly skeptical of consultant-speak, frameworks for their own sake, and advisors who have never actually operated.

I have operated. And I bring enterprise-grade operating discipline without the enterprise-grade overhead: structure that makes you faster, not more bureaucratic. Working fractionally is deliberate. You get a seasoned operator in the seat exactly as much as you need, with no permanent executive salary and no dilution of the company you built.

How we would start

Most engagements begin with a two-week operating diagnostic. I go inside the business, map where cadence, accountability, and decisions are breaking down across seven operational domains, and hand you a written assessment with the consequences quantified and a plan for the next 90 to 180 days.

From there, many founders bring me on as a Fractional Chief of Staff to install what the diagnostic exposed. Others take the plan and run it themselves. Both are good outcomes.
